Systems Overhaul is where I rebuild the workflows, ownership, automations, information, and team systems underneath the business so everything stops routing back through you.

you business shouldn't need you in every step

the systems overhaul

EXCEPTIONS

APPROVAL DEPENDANCY

MANUAL HANDOFFS

SHADOW SYSTEMS

NO SINGLE SOURCE OF TRUTH

EVERYTHING ROUTES TO YOU

Too much of the “how we handle this” knowledge still lives in someone’s head instead of the system.

Work keeps pausing for your review when it shouldn’t need to.

People are still moving information between tools and teams by hand.

Your team has built side trackers and workarounds because the official setup isn’t giving them what they need.

The same client or project info lives in multiple places, and nobody fully trusts which one is current.

Your team still needs your context to make too many routine decisions.

Your team is capable, but too many decisions, exceptions, and handoffs still end up depending on your review or approval.

The result is an agency that keeps pulling you back into day-to-day operations long after you should have been able to step out of them.

YOU'RE STILL DOING TOO MUCH OF THE THINKING FOR A CEO WITH A CAPABLE TEAM.

Where decisions still depend on you
Where ownership gets fuzzy between roles
Where the same information is being entered more than once
Where your team leaves the official system to get the job done
Where work stalls waiting for context, approval, or follow-up
Where tools overlap or contradict each other
Where automation would actually remove coordination
Where the current setup is making smart people create workarounds

i look at:

I follow the work from one person and system to the next until I can see where things start costing you more attention, more steps, or more founder involvement than they should. That’s what tells me what actually needs to be rebuilt.

I FIND WHERE TIME, MONEY, AND DECISIONS GET LOST IN THE WAY YOUR AGENCY RUNS AND FIX IT ONCE AND FOR ALL.

my approach

TEAM ADOPTION + SUPPORT

BETTER VISIBILITY

SMARTER AUTOMATIONS

CONNECTED SYSTEMS

CLEAR OWNERSHIP

WORKFLOW REBUILDS

The new setup is rolled out with training, documentation, and support so it actually becomes how the business runs.

Your team can see what they need to run the work without piecing the answer together from five places.

Manual coordination gets reduced where the process is stable enough to automate.

Your tools are set up to work together with a clear purpose for what lives where.

Roles, decisions, approvals, and handoffs are defined so fewer things default back to you.

The core ways work moves through the agency get cleaned up, clarified, and rebuilt where needed.

what you get

If the problem is contained, Solo Build is probably the better fit.

You have one clearly defined system that needs to be rebuilt.
The problem is contained to a single workflow or automation.
You’re looking for a quick setup, template, or tool recommendation.
Your team is still small enough that the current process is working without much friction.
You mainly need someone to execute a build you’ve already fully scoped.

probably not for you if:

Your agency has enough moving parts that fixing one workflow keeps exposing three more.
Your team has built side systems because the official setup isn’t giving them what they need.
Ownership, approvals, and handoffs get fuzzy once work crosses between roles.
You’re still the person everyone relies on for context, exceptions, or final decisions.
Your tools contain the information, but your team still has to hunt for the real answer.
You’re past the point where another isolated build is going to solve the underlying problem.

THIS IS FOR YOU IF:

I train the people using it, work through the real-life wrinkles that show up once it’s in use, and make sure the new setup can actually hold up without you managing every detail.

I work through what needs to change across the business, then rebuild the systems, connections, automations, and team setup so the pieces actually work together.

I look at the workflows, tools, ownership, handoffs, side systems, and all the places your team is relying on memory or workarounds to keep things moving.

I REBUILD THE FULL OPERATING STRUCTURE

60 minutes. one problem solved.

the investment

If the problem is contained to one workflow, Solo Build is probably enough. Systems Overhaul is for agencies where the problems are connected — fixing onboarding affects delivery, delivery affects reporting, reporting affects capacity, and somehow you’re still the person holding the whole thing together.

No. If you already know the business needs a larger rebuild, we can talk about Overhaul directly. The Audit is there for founders who know something is wrong but need help figuring out what actually needs to change first.

No. I use the tools that make sense for your agency. Sometimes that means improving what you already have. Sometimes something needs to be replaced. The decision comes from the workflow and the team using it, not from me trying to force your business into my favorite software.

Yes. I work across the stack you already have and figure out what should stay, what needs to connect, and what’s creating more work than it’s worth.

The goal is not to blow up your operations while you still have clients to serve. The rebuild happens alongside the work that’s already happening, and changes are rolled out as they’re ready so your team can keep doing their jobs while the new setup comes together.

That is exactly why training and adoption are part of the engagement. I’m not handing you a finished workspace and disappearing. Your team is trained on the way they’ll actually use it, and I stay close enough to catch the places where the setup needs to be adjusted once real people start working inside it.

By the end of the engagement, the rebuilt systems should be in use and your team should know how to run them. If you want continued support after the project, build clients have the option to stay on for retainer support.

That happens. Agencies rarely grow their operational problems in perfectly isolated little boxes. If the work expands beyond what makes sense inside the current engagement, we’ll talk through it before anything changes. You won’t suddenly discover halfway through that I quietly doubled the scope.
